OPENROUTER_API_KEY is not set — AI planning and thumbnails will fail.

Inbox: /app/media/wayband_inbox (default — set WAYBAND_INBOX in .env, ideally to a Google Drive for Desktop synced folder so glasses clips flow in from the phone)

Drop recordings there (phone → Google Drive app → synced folder works), hit Scan inbox. Clips recorded within 45 min of each other are grouped into one project, transcribed (ElevenLabs Scribe), then a project's Process button builds the full upload package (AI cut plan via anthropic/claude-sonnet-4.5, thumbnail via google/gemini-2.5-flash-image). Nothing is auto-uploaded to YouTube.
